In January 2026, Deloitte published State of AI in the Enterprise: The Untapped Edge<\/em>. Based on insights from more than 3,200 business and technology leaders worldwide, the report paints a picture many executives will recognise:<\/strong><\/p>\n

AI has entered the organisation.<\/p>\n

Meaningful business impact has not.<\/p>\n

Deloitte calls it the untapped edge<\/strong>\u2014the space between potential and realised value. The technology exists. The ambition exists. Yet the translation into sustainable competitive advantage remains elusive.<\/p>\n

Not because organisations lack pilots.<\/p>\n

Because they lack alignment.<\/p>\n

\n<\/div>\n

1. The biggest misconception: access equals adoption<\/h2>\n

Deloitte found that organisations have made significant progress in providing access to AI tools. In just one year, the percentage of employees with approved AI solutions increased from less than 40% to nearly 60%.<\/p>\n

Yet access alone creates little value.<\/p>\n

As Deloitte puts it:<\/p>\n

“The gap between availability and adoption is now the primary barrier to value.”<\/em><\/p>\n

This pattern is familiar across industries. The tools are available. Policies have been written. Pilot projects have been launched.<\/p>\n

But the way work gets done remains largely unchanged.<\/p>\n

AI becomes something employees occasionally use\u2014not something that fundamentally reshapes how the organisation operates.<\/p>\n

2. The proof-of-concept trap is not a technology problem<\/h2>\n

One of the report’s strongest observations is the gap between pilots and production.<\/p>\n

Pilots operate in controlled environments: small teams, clean datasets and limited complexity.<\/p>\n

Production environments are different.<\/p>\n

They require integration with existing systems, security reviews, governance frameworks, compliance controls, monitoring and ongoing maintenance.<\/p>\n

Deloitte quotes a healthcare executive who captures the challenge perfectly:<\/p>\n

“If there is no coherent AI strategy… you are likely to see pilot fatigue.”<\/em><\/p>\n

And that is exactly what many organisations experience.<\/p>\n

Pilot after pilot is launched because experimentation feels safe and manageable.<\/p>\n

The harder work\u2014building architecture, governance and integration\u2014is postponed.<\/p>\n

That is where the divide begins.<\/p>\n

3. Efficiency for many. Reinvention for few.<\/h2>\n

Deloitte makes an important distinction.<\/p>\n

Most organisations are already seeing productivity and efficiency gains from AI.<\/p>\n

But sustainable competitive advantage comes from something else entirely:<\/p>\n

Reimagining the business itself.<\/p>\n

The numbers are telling:<\/p>\n

  • 34% use AI to fundamentally transform products, processes or business models.<\/li>\n
  • 30% redesign core business processes around AI.<\/li>\n
  • 37% apply AI at a surface level, with limited process change.<\/li>\n<\/ul>\n

    Deloitte summarises this divide clearly:<\/p>\n

    Some organisations are reimagining<\/strong>.<\/p>\n

    Most are merely optimising what already exists<\/strong>.<\/p>\n

    That distinction increasingly defines competitive advantage.<\/p>\n

    Is AI an additional layer on top of yesterday’s business?<\/p>\n

    Or is it the foundation of tomorrow’s organisation?<\/p>\n

    4. Work itself remains largely unchanged<\/h2>\n

    Perhaps the report’s most overlooked finding is that despite widespread discussion around automation, 84% of organisations have not yet redesigned jobs and workflows around AI capabilities.<\/p>\n

    This matters.<\/p>\n

    Agentic AI and intelligent automation do not simply change tasks.<\/p>\n

    They change responsibilities, oversight models and organisational structures.<\/p>\n

    Deloitte describes how supervisory and management roles increasingly evolve into orchestrators of human-AI collaboration.<\/p>\n

    Without governance, organisations either move too slowly because of fear, or too recklessly because of overconfidence.<\/p>\n

    Another theme receiving increased attention\u2014particularly across Europe\u2014is sovereign AI.<\/p>\n

    According to Deloitte, 77% of organisations consider the location of AI development and operation a key factor when selecting technology vendors.<\/p>\n

    Deloitte describes sovereign AI as strategic independence<\/strong>.<\/p>\n

    How do we protect data, compliance, auditability and autonomy without slowing innovation?<\/p>\n
